What usually happens is the opposite, and the new CRM opens on day one stuffed with five years of leads nobody will ever call.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>CRM migration is moving your contacts, companies, deals and history from one system to another. For a small team the safe way is to back up everything, move only the live pipeline and the people in it, test with a small messy batch, then freeze the old CRM and switch.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Nothing gets deleted in that plan. The data you leave out of the new CRM stays in an archive file you can open any time.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"What_CRM_Migration_Is_and_What_Actually_Moves\"><\/span>What CRM Migration Is and What Actually Moves<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">CRM migration is the move of your sales data from one system into another. People plan the contact file carefully and forget that stages and custom fields have to exist before the first row goes in.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Automations are the other trap. Rebuild them after the import, because a live automation can fire on every row you bring in.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"What_To_Move_and_What_To_Keep_in_the_Archive\"><\/span>What To Move and What To Keep in the Archive<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every record goes to one of two places. It moves to the new CRM, or it stays in an archive file, which is the full export you saved, and the migration deletes nothing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here is what I&#8217;d move for a team of one to ten people.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Every open deal<\/strong>, with its contact and company<\/li>\n\n\n\n<li><strong>Contacts you have spoken to within about one sales cycle.<\/strong> If you are unsure how long that is, 12 months is a fair rule of thumb<\/li>\n\n\n\n<li><strong>All customers, past ones included.<\/strong> The CRM is sometimes the only record of what you sold and when<\/li>\n\n\n\n<li><strong>The whole opt-out list<\/strong>, no matter how old the contact is<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Everything else stays in the export file. That includes closed-lost deals, leads that never replied and fields nobody filled in.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A dead lead who unsubscribed is still an opt-out. That list has to reach whatever tool sends your email, because emailing someone who opted out can be a legal problem in most countries and it hurts your deliverability.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In the US, the FTC&#8217;s <a href=\"https:\/\/www.ftc.gov\/business-guidance\/resources\/can-spam-act-compliance-guide-business\" target=\"_blank\" rel=\"noopener\">CAN-SPAM guide<\/a> covers the opt-out rules. This is practical advice and not legal advice, so check the rules where you sell.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Invoices and contracts belong in your accounting system and not in the CRM.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;d move less on purpose. At Fenixtal, my outbound agency, I booked 1,250+ sales calls for 50+ B2B clients, and I watched those leads die in CRMs nobody opened. Picture 30 live deals among 4,000 old rows, where nobody opens the CRM to find them and the live deals die with the dead ones.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Tim Chorlton works as a one-man band with one external salesperson, and he came from spreadsheets, not from another CRM. His version of the same idea is the best I have read. <em>&#8220;I have used Fluid to pull the &#8216;warm leads&#8217; out of the spreadsheet swamp so I can focus on them.&#8221;<\/em><\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"The_CRM_Migration_Checklist_9_Steps\"><\/span>The CRM Migration Checklist: 9 Steps<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This CRM migration checklist has nine steps and works for any CRM. Name one owner and a cutover date<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">One person decides what moves and answers every question. Pick a quiet week and one date after which the old CRM is no longer edited.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"2_Export_a_full_backup_before_you_clean_anything\"><\/span>2. Export a full backup before you clean anything<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Export everything the old CRM will give you and save it untouched. Then open the files and check them, because many exports leave out emails and attachments and put notes in a separate file.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That backup is full of personal data. Give it one owner, keep it somewhere access is limited and decide now when it will be deleted.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"3_Clean_a_copy_never_the_original\"><\/span>3. Clean a copy, never the original<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Work on a copy of the export. Remove duplicates, fix dates and phone numbers into one format and delete the columns that are empty.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Decide what happens to the awkward rows. A contact with no email and no phone number usually belongs in the archive, and a deal with no owner needs one before it moves.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"4_Map_fields_and_stages_on_one_sheet\"><\/span>4. Map fields and stages on one sheet<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Write two columns, the old field name and the new one. Do the same for pipeline stages, and note any field with no match so you can decide whether to create it or drop it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Many CRMs give you an import template to fill in. Fluid CRM has one each for companies, contacts and deals, and the download includes your own custom fields.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"5_Build_stages_and_custom_fields_in_the_new_CRM_first\"><\/span>5. Build stages and custom fields in the new CRM first<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Many importers can only fill fields that already exist. Create your pipeline stages and custom fields before you upload anything, or those columns will have nowhere to go.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">In Fluid CRM that means creating the custom fields first so the importer can map them. A label column is the exception, since labels that don&#8217;t exist yet are created during the import.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"6_Test_with_a_small_batch_of_messy_records\"><\/span>6. Test with a small batch of messy records<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Do not test with ten perfect contacts. Pick about 20 awkward ones, including a duplicate email, a contact with no company, a deal with a strange stage name and an international phone number.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"7_Freeze_the_old_CRM_and_take_a_final_export\"><\/span>7. Freeze the old CRM and take a final export<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">On the cutover date, tell the team to stop editing the old CRM. Export once more so the file you import holds every change made since your test.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Do the full import from that final file. In Fluid CRM a second import adds new rows and never updates existing ones, so importing early and topping up later will not carry your edits across.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"8_Import_in_order_companies_contacts_then_deals\"><\/span>8. Import in order: companies, contacts, then deals<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Companies go first so the links hold. They come before the contacts who work there, and both come before the deals attached to them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Some importers build those links for you. In Fluid CRM a contact import with a company name finds or creates the company, and a deal import finds or creates the contact and the company and links both.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"9_Check_ten_records_by_hand_and_compare_the_totals\"><\/span>9. Check ten records by hand and compare the totals<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Open ten records in the new CRM and compare each one with the original. Then compare counts, so that 212 open deals exported means 212 imported, or you know which rows were skipped and why.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A good importer tells you. The backup, cleaning, mapping, setup and test are the real work.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a team with one pipeline I&#8217;d spread those hours across one quiet week, and plan longer if the old data was never kept tidy. The import is the short part, and in Fluid CRM a file can hold up to 10,000 rows in CSV, XLS or XLSX with most imports done in under five minutes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">For a file-based move the cash cost is one overlapping month of the old subscription, so you can still look things up. A migration service costs extra if you choose to pay for one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Can you undo it if it goes wrong? Ask that about any CRM before you import. Fluid CRM keeps a list of recent imports with an undo button on each, which removes that import&#8217;s deals, plus the contacts and companies it created if nobody has touched them since.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"Where_AI_Helps_in_a_CRM_Migration_and_Where_It_Does_Not\"><\/span>Where AI Helps in a CRM Migration and Where It Does Not<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">An AI assistant is good at the dullest part of a CRM migration, which is reshaping a messy export into the format the new CRM wants.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A customer export is personal data. Check what your assistant&#8217;s plan does with uploaded files before you paste one in.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then give it your old export and the new CRM&#8217;s import template, and ask it to match the columns. <em>&#8220;Map this HubSpot export onto this deals template, split full names into first and last and list every row you could not place.&#8221;<\/em> Check the result against the original before you import it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It can also move small batches directly. Fluid CRM&#8217;s connector lets Claude create companies, contacts and deals from a chat, which suits 30 leads from a prospecting tool better than a file would. My <a href=\"https:\/\/fluidcrm.io\/blog\/claude-crm\/\" target=\"_blank\" rel=\"noopener\">Claude CRM<\/a> post shows how that connection works. The same connector can log activities, which the file importer cannot.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>It makes mistakes quietly.<\/strong> A wrong column match looks tidy, so spot-check every batch.<\/li>\n\n\n\n<li><strong>The Fluid CRM connector cannot delete.<\/strong> A bad batch created through chat has to be cleaned up by hand, so test on five records first.<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"CRM_Migration_Frequently_Asked_Questions\"><\/span>CRM Migration: Frequently Asked Questions<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<div class=\"schema-faq wp-block-yoast-faq-block\"><div class=\"schema-faq-section\" id=\"faq-question-1791213243594\"><strong class=\"schema-faq-question\">Can I migrate CRM data without losing history?<\/strong> <p class=\"schema-faq-answer\">You can keep it, though rarely all inside the new CRM. Notes usually move as a text column, while emails and attachments mostly stay in the export and your inbox. In Fluid CRM you can map a notes column onto deals, contacts and companies, and the file importer does not bring in emails or activities.<\/p> <\/div> <div class=\"schema-faq-section\" id=\"faq-question-1791213243595\"><strong class=\"schema-faq-question\">Should I run both CRMs at the same time?<\/strong> <p class=\"schema-faq-answer\">Never edit in both. Two live systems are how data splits, because someone will update the wrong one. Stop editing the old CRM on the cutover date and keep it open only for looking things up, for about one billing cycle.<\/p> <\/div> <div class=\"schema-faq-section\" id=\"faq-question-1791213243596\"><strong class=\"schema-faq-question\">Do I need a migration tool or is a CSV file enough?<\/strong> <p class=\"schema-faq-answer\">For a small team a file is enough. Migration tools earn their fee when you have many custom objects, years of email history or several linked systems. Start with the export and the new CRM&#8217;s import template, and pay for a tool only if the test import fails.<\/p> <\/div> <div class=\"schema-faq-section\" id=\"faq-question-1791213243597\"><strong class=\"schema-faq-question\">What should I do if the CRM migration goes wrong?<\/strong> <p class=\"schema-faq-answer\">Stop importing and go back to your untouched backup. If the new CRM has an undo for imports, use it, fix the file and try again with a small batch. This is the reason to test with messy records before you move the full list.<\/p> <\/div> <div class=\"schema-faq-section\" id=\"faq-question-1791213243598\"><strong class=\"schema-faq-question\">How do I store opt-outs in a CRM with no unsubscribe field?<\/strong> <p class=\"schema-faq-answer\">Use a label or a custom field. In Fluid CRM you can put &#8220;unsubscribed&#8221; in the label column of your import file, and the label is created and applied during the import. A label is only a marker and does not stop an email from being sent, so the opt-out list must also go into the tool that sends your email.<\/p> <\/div> <\/div>\n\n\n\n<h2 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"What_To_Check_Before_You_Cancel_the_Old_CRM\"><\/span>What To Check Before You Cancel the Old CRM<span class=\"ez-toc-section-end\"><\/span><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Before you cancel the old CRM, make sure the new one is being used and the data in it is right.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><span class=\"ez-toc-section\" id=\"The_first_week_in_the_new_CRM\"><\/span>The first week in the new CRM<span class=\"ez-toc-section-end\"><\/span><\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">A migration fails when nobody opens the new CRM. On day one, have everyone log in and find their own deals.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">By the end of the week every open deal should have an owner and a reminder.
