The ones that last fit on a phone screen. They carry five numbers, last week’s figures beside them and a short note under each.

A sales report template for a small team needs five numbers each week: new deals, deals won, deals lost with the reason, open pipeline value and open deals whose next step is overdue or missing. Put last week and a 4-week average beside each. Fluid CRM’s Reports page and deal filters show all five with no setup.

The 5-Number Weekly Sales Report Template

Copy this table into an email, a doc or a Slack post. Send it on Monday, covering the previous Monday to Sunday, to whoever needs to know how sales went: a cofounder, a boss or just yourself.

Number

This week

Last week

4-week average

Note (one line)

1. A deal counts in the week its status changed, so a deal you won on Thursday belongs to this week even if the contract was agreed a month ago. If someone marked a deal won late, change its close date in the deal panel so the Results report puts it in the right week.

1. New deals

Count every deal created in the week and add up its value. This is the only line that tells you whether next month will have anything to close, because every other number is about deals you already have.

2. Deals won

Count and value, both. Two small wins and one large win can bring in the same money and mean very different things for how busy delivery gets.

3. Deals lost, with the reason

Write the count and the reason that came up most. A lost count with no reason tells you something went wrong, and the reason tells you what to fix.

4. Open pipeline value

The total value of every deal still open, after this week’s wins and losses are taken out.

Check it every week. Last week’s open value plus new deals, minus won and lost, should land close to this week’s figure. If it is far off, someone edited values or deleted deals, so ask which.

5. Open deals with an overdue or missing next step

Count the open deals where the next step’s date has passed, plus the ones with no next step at all. This is the number that predicts next week’s lost deals, since a deal nobody plans to touch rarely closes.

If your team already holds a weekly sales pipeline review, you will recognize some of these counts. The meeting is where you act on deals one by one. This report is the written version for someone who was not in the room, and it adds the pipeline value and the trend column.

We built Fluid CRM as a sales team CRM for teams of 2 to 10, and its Reports page and deal filters show all five numbers with no setup. The section on pulling the numbers below shows where each one lives.

A Filled-In Weekly Sales Report (Example Numbers)

The numbers below are made up. They show a 4-person agency’s report so you can see how short the notes should be and how the lines check each other.

Number

This week

Last week

4-week average

Note

New deals

6 ($41,000)

4 ($27,500)

5

Two came from the website form and one from a referral

Deals won

2 ($14,500)

1 ($8,000)

1.5

Month to date: $22,500 of the $40,000 target

Deals lost

3 ($19,000)

2 ($12,000)

2

Two were “no decision” after the proposal sat three weeks

Open pipeline value

$190,000 (23 deals)

$182,500 (22 deals)

$175,000

Up $7,500, which matches new minus won and lost

Overdue or missing next step

7 of 23

4 of 22

4

Sam’s deals from her week off, cleared by Wednesday

Run the check from line 4: $182,500 plus $41,000, minus $14,500 won and $19,000 lost, is $190,000. If you sell over a counter, a daily sales report means a cash register or POS summary of payments and refunds, which is a different document from this one.

Line

What it answers

Next steps due today

What do I have to do before I go home?

Overdue next steps

What did I already promise and miss?

New deals since yesterday

Did anything come in that needs a fast reply?

Nobody needs to send this. Each person reads it at the start of the day. In Fluid CRM the daily digest email does most of it, listing each person’s reminders that are due.

The monthly version: where the rates go

Rates belong in the monthly report, not the weekly one. With three deals decided in a week, won plus lost, one deal moves win rate by 33 points, so a weekly win rate mostly reports luck. Our post on close rate and win rate shows how many deals the number needs before it means much.

Monthly number

What it shows

The five weekly numbers, summed for the month

The same story with less noise

Win rate (won divided by won plus lost)

Whether you are getting better at closing, read over several months

Sales cycle (days from created to won)

Whether deals are slowing down

Average won deal size

Whether you are winning the deals you want

Top lost reasons

What to fix first next month

Expected revenue for the next 3 months

Whether the pipeline covers your target

For the last line, sales forecasting for small teams walks through the math with a worked example. If the monthly target lives in your head, put it in the free sales goal tracker so the report can say how far along you are.

A G2 reviewer in marketing and advertising wrote that Fluid CRM “gives me a clear sense of what I am aiming for and what I have achieved,” which is the job a report does when it puts a target next to a result.

How to Pull Each Number From Your CRM

Copying numbers by hand from a pipeline is where a report goes wrong, so take each one from the screen your CRM already has. Here is where each lives in most CRMs and in Fluid CRM.

Number

In most CRMs

In Fluid CRM

New deals

Deals list filtered by created date

Deals, then Filter, then Recency, then “Last 7 days”

Deals won

A won deals report for a date range

Reports, then Results, with a custom range of last Monday to Sunday

Deals lost and reason

A lost deals report plus the reason field

“Deals lost” on the same Results screen, then the Lost reasons tab

Open pipeline value

The pipeline total or a forecast page

Reports, then Forecast, “Pipeline value”

Overdue or missing next step

A task or activity filter

Deals on the Active tab, then Filter, then Reminder, “Overdue” and then “None”

A few details make the Fluid CRM version quicker. On the Results tab, a custom range compares deals won and deals lost with the previous period of the same length, so last week’s figures appear without a second lookup. The same screen shows won value, lost value and a median sales cycle, which covers most of the monthly report too.

The Recency filter counts deals by the day they were created, and “Last 7 days” is a rolling week, so run it on Monday morning. A deal that was created and closed in the same week shows on the Won or Lost tab rather than Active, so check those two tabs with the same filter on.

Pipeline value is a live total, not a history, so write it down each Monday. That written number is what fills the “last week” column next time.

For line 5, stay on the Active tab, since won and lost deals can keep a reminder too.

The “Needs follow-up” button above the board shows deals whose reminder is due today or overdue. When a filter is on, the count next to the search box changes to match, such as “6 active deals”.

Fluid CRM has one reminder per deal, so a deal with no reminder is a deal with no next step.

If your deals still live in a spreadsheet, the sales tracking spreadsheet post covers the columns you need first, since a report can only count what the tracker records.

Some teams skip the screens and build the report off the API. A Fluid CRM customer who coordinates a coaching network of about 80 coaches wrote that his weekly workflow “pulls all deal and contact data from the Fluid CRM API” and writes it into an external data table “that I can query and report on without touching the CRM itself.” His pipelines track coach certification rather than sales, but the method works the same for a sales report.

If you use Claude or ChatGPT, the Fluid CRM connector lets the assistant list won or lost deals changed since Monday and draft the five lines for you. Take the lost reasons from Reports, though, because the connector does not return them. Fluid CRM also has no scheduled report email, so someone still pastes the five lines and sends them.

What to Do When a Number Moves

A report is useful when a change in a number leads to an action. This table covers the moves that matter on a small team.

Number

When it moves like this

Likely cause

First thing to do

New deals

Below the 4-week average in two reports in a row

Client work took the time set aside for finding new business

Block two hours for prospecting this week and check whether the open pipeline still covers your target

Deals won

Flat while open pipeline value climbs

Deals are stuck in late stages

Ask each late-stage deal for a decision date, or close it as lost

Deals lost

Up, with one reason behind most of them

A pattern, not bad luck

Fix that one reason before anything else

Open pipeline value

Down for a week

More closing than adding, which is fine after a strong week

Worry only if new deals fell in the same report

Overdue or missing next step

Up two weeks in a row

Updates are slipping

By Wednesday, give every open deal a dated next step, biggest deals first

Open pipeline value

Doesn’t match last week plus new minus closed

Values edited or deals deleted

Ask who changed what, and close dead deals as lost instead of deleting them

To check the coverage question in row one, put your open pipeline and target into the pipeline coverage calculator. Our post on the pipeline coverage ratio explains why the common 3x rule may not fit your win rate.

Can you say right now which of your five numbers moved most last week? If the answer needs three tabs and a guess, that is the case for sending this report.

FAQ

What should a weekly sales report include?
Five numbers is enough for a team of 2 to 10. Include new deals, deals won, deals lost with the main reason, open pipeline value and open deals with an overdue or missing next step. Put last week’s figure and a 4-week average beside each one.

How is a daily sales report different from a weekly one?
A daily report is for the person doing the selling and covers what is due today, what is overdue and what came in since yesterday. A weekly report goes to someone else and shows the trend. A retail daily sales report is a different document, a POS summary of payments and refunds.

Who should send the weekly sales report on a small team?
The person who owns the most deals, or the founder if the founder sells. Pick one person, so the report always goes out on the same day. It takes a few minutes when every number comes straight from the CRM.

Should a sales report include calls and emails?
Only if you are fixing an activity problem. On a small team, calls and emails tell you how busy people were, while new deals and next steps tell you whether the work is turning into pipeline. Add activity counts for a month when new deals keep falling, then take them out again.

Send Your First Weekly Sales Report on Monday

Your first report will have empty “last week” and average columns, and that is fine. By the fourth Monday the 4-week average column has real numbers in it, and it is usually the column people read first.

The quickest way to keep it to a few minutes is to have the numbers already waiting in a sales team CRM. Fluid CRM is one plan at $16 per seat per month or $144 per seat per year, with reports, lost reasons and a 3-month forecast included.

Start your 7-day free trial here, no credit card required.

Most sales report templates ask a three-person team for a dozen metrics, so the report quietly stops going out by week three.
